FROM NUMBERS TO ACTION: A COACHING FRAMEWORK TO ENGAGE AND EMPOWER

Financial coaching happens at every level of franchise engagement.

Same underlying skill, different conversation.

Ironically, the people who are strong in operations or marketing but freeze at the mention of numbers, and the people who know the numbers cold but can’t get anyone to act on them, lack the same thing:

a coaching framework.

Here’s a practical approach to conversations that engages people with their numbers and prompts action.

Shift From Advisor to Coach

Adopt a mindset of curiosity and collaborative partnership in place of subject matter expert, and the rest gets easier. It’s a hard switch, especially after you’ve worked hard to build expertise and are itching to share it. But when someone arrives at their own conclusion rather than being told the answer, they own the plan that follows. People don’t argue with their own data.

The tool that makes this possible is the open-ended question. Anything starting with how, what, when, or where prompts a thoughtful answer rather than a yes-or-no response. Skip why. It sounds accusatory and puts people on the defensive.

Instead of asking:

“Why are labor costs so high?”

Try this:

“What would it take to bring labor costs back into your target range?”

This boss is more likely to hear the direct report’s strategies for reducing labor costs.

Show Up Prepared Regardless of Who Is Across the Table

Preparation tasks vary depending on who is across the table, but the discipline is the same: know your intended outcome and come prepared with the facts to support thoughtful exploration. Good intentions are not enough.

They go first. You go last.

That shift in expectations creates ownership, and preparation shifts the conversation from feelings to facts. No more guessing what you’ll call out. It’s not personal. The conversation focuses on influencing results and how the coach can help.

Follow a Structure That Drives Action

This simple structure keeps conversations moving toward action:

  • Assess where things stand today
  • Prioritize what matters most right now
  • Brainstorm what’s driving performance and what’s getting in the way
  • Measure the KPIs that reflect what’s working, and
  • Engage the team to work the plan

The issues vary depending on who is across the table, but the coaching approach remains the same.

Close With Commitment, and Follow Up While It’s Fresh

Whatever structure the conversation follows, it only pays off if it ends with a clear next step. A conversation without a committed next step is just a nice chat.

Define a goal, a deliverable, and a deadline, not a vague intention.

The follow-up matters as much as the meeting itself. A quick note within a day or two, capturing what went well, what was agreed upon, and what you’ll each watch for, helps maintain momentum once everyone’s back in their normal week. An AI note-taker can make this quick.
